The Joys and Challenges of Group Dynamics


Back in the day when I studied Organizational Development, we learned a model of development for teams called The Tuckman Model. And its something I’ve come back to again and again in the decades since in my facilitation and coaching work … it’s a model that has really stood the test of time, not only in my practice but for process consultants across the globe.

In a nutshell, it’s a model that explains and normalizes the natural stages that a coach-and-client, group, team, organization, community or other entity goes through in terms of getting to high performance. There is a polite, forming stage, a challenging storming stage, a stabilizing norming stage (where things pop into a higher level of order) and the juicy performing stage where advancement leaps occur … where the rewards of the early stages are reaped.

I am of the firm belief that this model also works for individuals and for communities. So I’m choosing to share it here in the e-Zine for the benefit of my private coaching clients and those I work with in our SHIFT-IT Online Group and our THRIVE programs (this article is modified from a THRIVE forum post of last week).

Forming:
When any group or team is formed (including a coach-and-client partnership and online coaching groups), members can expect to go through some predictable and normal stages in acclimatizing to each other and their shared tasks. This first stage is a polite, beginning phase where the parties meet and get acquainted and get a sense of the articulated (or unarticulated) ground rules of how they will operate. Formalities are preserved and in short, everyone is on good behavior, keeping apprehensions, reservations or concerns (if there are any) to her or himself.

For new coaching clients or participants in coaching groups … this first stage is where they may not be sure about how things will go with the coach or the coaching group or what the experience will be. They are willing to jump in and go for it but its an unknown stage — where clients take a leap of faith and hope for the best. During this stage its normal to be confused about how things fully work, how to use various technologies or communication routes, to be more shy or quiet than usual, and to be unsure or not totally confident about the other players involved. Its all brand new and untested.

Storming:
After the forming stage its natural to morph into the storming phase. And while uncomfortable (especially with all this amped up energy we are being bathed in during this latter part of 2012) this stage is also perfectly normal and to be expected from a process point of view.

This is where we find ourselves agitated, triggered or activated about things going on in the coaching alliance or coaching group. The niceties of the first stage have fallen away and individualistic feelings are now felt and expressed (either passively or directly). Members are still primarily functioning as separate individuals … the unity or synergy of later stages has yet to appear. In fact, the individuals involved must successfully navigate the important storming phase in order to graduate to greater coherence. This storming phase can be quick (a matter of minutes) or long (days, weeks, months or years — if the members have to stay in the group for employment or other reasons … resulting in toxic environments that process professionals are often brought into to help resolve if possible).

There is such an opportunity inherent in the storming stage if members can communicate their feelings and work through them — that leads to greater understanding and empathy and operating at a higher level … move into ‘we’ rather than just a set of separate ‘I’s.

Norming:
Once (if) partners and groups make it through the storming stage then stability starts to happen in the more peaceful Norming stage. Things start to make sense, ahhas, breakthroughs and paradigm shifts occur. The feelings that are up for each individual come into visibility and the sharper edges get polished down through communication and aligned actions. With less activation and more general optimism and team spirit the tone of interactions take on a pleasant and enjoyable feel – of one for all and all for one. Norms and successful systems and ways of operating are established and members work successfully together.

High Performance:
With continued focus on our higher intentions and continuing to ‘work out the bugs’ as they emerge, we reach the holy grail … High Performance … or in THEO lingo “Emotional Mastery”. When we stick with the coach, group, team, organization or community long enough to work it out naturally on our own (or through the aid of a skilled process worker) the norming stage gets institutionalized and then the Flow or Synchronicity that author Mihaly Csikszentmihalyi speaks of kicks in.

High Performance is a joy to be in. Its that powerful alliance between a coach and client that is so beneficial and enjoyable for both … or in the case of a coaching group, team or organization a thrill for all involved. Its those communities or companies that stand the test of time … where members stay for long stretches of time not because they have to but because they want to. Or, if they do leave (adjourn, because its time and things have come to a natural conclusion) its done with a happy heart and with good feelings … with fond memories being created and cherished. A touchstone or measurement for future alliances.

Adjourning:
Most partnerships, coaching groups, teams, groups, organizations and communities come to a natural end at some point (either through changes in conditions or changes in the needs of individuals). As such, there is a wonderful opportunity to close things out in a conscious and honoring way. To be thankful and appreciative of the experience and to wish all members well on their next steps and diverging paths.

It always a sadly sweet experience for me to bid farewell to a high performing client or group. SHIFT-IT and Interactive-Visuals work is powerful stuff (as is the collaborative work that I do with The THEO Group) and its an honor to be a stepping stone on people’s paths and do good work together. A good coach or teacher knows that endings are part of the deal — successful process professionals want to empower their clients as quickly as possible not breed dependency. Client will move onto new experiences (either with you or with somewhere else) and Tuckman’s cycle plays out again, to whatever level it needs to, in the new container. ;

Not So Neat and Orderly:
A final thing to emphasize before I conclude is that these stages don’t happen in a neat and orderly fashion … the map is not the territory. And there is no guarantee that High Performance will indeed be reached (however the good news is, with consistently applied emotional mastery and aligned actions, the odds get highly stacked in our favour!).

Where the first graphic is handy for explaining the overall model and its stages. The graphic below shows how the stages actually happen in a much more organic and haphazard way.

Our process with coaches, groups, teams, organizations and communities will most likely not process in a neat orderly fashion. In fact, Tuckman’s model actually shows us that it is naïve to think otherwise. At times, we may feel like we have moved backwards or are going in the wrong direction. Our stages will jump all over the place and there is the real risk of being taken out by storming or reaching a plateau with norming and going no further. That is just the nature of development work — and what makes it so DARN exciting too!

I’m in the midst of fulfilling our fall programs here at SHIFT-IT Coach, Inc.  Have completed SHIFT-IT Online Group, and am in the middle of Thrive in the Time of Awakening & The Fundamentals of Interactive-Visuals … plus am navigating interesting curriculum and biz expansions for 2013 and beyond.

There is a bit of a theme happening these last weeks that comes to the fore when I sit down to write this ezine. It’s a theme about manifestation and what it takes to create a fulfilling life. And it’s a theme about the balance of magic, wonder and awe with the pragmatics of good old-fashioned hard work, discipline and follow-through.

With Fundamentals of Interactive-Visuals I’m guiding process professionals through the ins and outs of learning and implementing visual skills into their own practices.  With THRIVE, we’re doing deep inner work (called Soul Integration) to identify and heal fragmented aspects of ourselves that are interfering with our ability to live full Soul-Centered lives.

In both classes the intent is to empower people to take responsibility for their own development. We give them the skills but it’s really up to them to use them and go through the process of integrating them into their own experience. Like learning any new skillset its takes commitment, persistence and lots of application to reap the rewards — to go from being ‘consciously incompetent’ at something to being ‘unconsciously competent’ … on the route to mastery.

The Resistance Wall
At around the half way mark of both programs what I call ‘The Resistance Wall’ starts to predictable show up. The early glamour wears off for some folks, when they realize that visual work and spirituality work … well, they are ‘work’. That a magic wand doesn’t magically anoint them with new skills or a new state in life just by signing up … they have to commit to their development process to reap the rewards. If they do, they get awesome results. If they don’t … they won’t.

Doing and Being:
The development process is not only an outward one of taking action, but also an inner one of softening resistance, frustration and negative self-talk. The learner follows instruction and completes recommended exercises and processes but also has to concurrently manage their emotional landscape. Learning how to ‘allow’ their process as it is … to not demand instant results but make their natural unfoldment ok, good and perfect. The ‘being’ is just as important as the ‘doing’ … in fact without more relaxed being the doing can often get stopped in its tracks. This is where folks start falling of the radar screen … getting busy in other things, deciding they don’t want it after all, or my personal favorite … blaming the teaching or container and other forms of acting out.


You Are Your Own Santa Claus:
I love magic and wonder … and I love creativity, flow and synchronicity.

And I also love things being ‘easy’. And am a big believer that when there is passion there is easiness or at least pleasure and enjoyment.

All the fabulous right brain stuff!

You are probably aware of the famous “Yes Virginia, There is a Santa Claus” New York Sun editorial. It’s a lovely sentiment that continues to stand the test of time. However, I would put a twist on it: Yes Virginia, There is a Santa Claus … and it’s an energy that resides in you! Magic is not some outside force that grants good stuff to some people and not to others. It’s the natural effect of lining up your internal energy in such a matter that you become a Vibrational Match to the things that you say

Alignment is An Inside Job:
A good teacher, coach or mentor can certainly help you in reframing your thoughts into more productive patterns. But they can’t be there with you 24/7. Eventually you need to take more and more of that job on yourself. And, it’s not really about thoughts at the deeper level anyway. It’s about the feelings that those thoughts activate in your physical and emotional bodies.

Soothing Thoughts for your Development Path
So, if you are an Interactive-Visuals or THRIVE student, or anyone who is in the process of becoming your Next Self, here are some soothing statements to reassure the negative beast within … and hopefully bring some stabilization and calm to your development path:

  • Any new skillset takes investment in time and resources to develop, that is normal and ok.
  • Nobody is perfect to begin with (in fact what is perfection anyway … its more about ‘good enough is good enough for now’).
  • Anyone who is good at something went through an awkward growth stage at some point in their development, so why should I be an exception?
  • I’m good at lots of things, its just going to be a process to over time get good at this too.
  • Most people aren’t savants … they don’t magically wake up being exceptional at something – like Malcolm Gladwell writes about in Outliers,
    the research shows that it takes 10,000 hours to reach mastery.
  • Thankfully I don’t have to reach mastery in order for my new skill to be of good use.
  • Comparison is only useful to a certain level, if its not making me feel good to look at other people’s output, then I can stop doing that and focus on, accept and love my own unique journey.
  • There are learning curves for everything. Training wheels are normal to start with. Eventually I’ll move through my mimic stage to develop my own signature style. For now the mimic stage is fine granted I give credit where credit is due and respect intellectual property boundaries.
  • My teacher’s responsibility is to provide a useful and well organized curriculum, its my responsibility to implement it.
  • I’m doing great. I’m proud of myself. This is a journey that I can relax into. I don’t have to have it all figured out and implemented this red-hot minute!
  • I trust my process. I trust life. Life is good. I’m fortunate to live in this time and space and have the access that I do.
  • I’m really appreciative of this experience I have drawn to myself. Its fascinating, I’m learning a lot. I’ll figure out how to apply it all as I go along.
  • For now, I can enjoy my process. It’s uniquely mine. Nobody else in the multiverse is me. I’m contributing to the whole by just being authentically me.

Thrive Tips for These Accelerating Times

About 18 months ago I was feeling the pull to create a new program. A program where I would teach my clients not only about the online way of working but also about the other side of business expansion — emotional and energetic mastery. Something that most online biz programs do a poor job of addressing, if at all.

You see … you can teach people about online business models until you are blue in the face but if that person’s emotions, energy and base environment are conflicted or messy, they can’t translate their learning into effective real-world action. They never get off the starting block, have frustrating stop/start progress or they sabotage themselves in ‘interesting’ ways.

So I created my Biz and Life Accelerator to address that void in the market. To create a program that taught the fuller story about online success not just the one-sided, left-brained side. And I brought in two very special people to help me – as well as their team of non-physical instructors! Those two people are Sheila and Marcus Gillette and the non-physical guides are known as THEO.

Fast forward several months, and I felt the pull to create another program. A 7-week online course co-hosted with The Gillettes and THEO to focus on the ABCs of emotional mastery … within the larger context of the powerful planetary energy shift that is currently impacting all of us. That course, called Thrive in the Time of Awakening, is running right now, we just had our fifth session earlier this week.

Now, I know I take a risk in sharing this information with my full list — as I have a very diverse group of people who subscribe to this zine. Not all of you are into considering information from non-physical sources! However I’m going to share a few highlights from the THEO information coming through as it offers an intriguing perspective on current world events and the trickle down on our own individual lives. With interesting guidance on how to thrive during times of intensity and acceleration.

THEO’S GUIDANCE ON HOW TO THRIVE 

DURING THE TIME OF AWAKENING:

[Please Note: THEO communicates in very precise language. What I offer below is my own interpretation and high-level synthesis of some of the particulars being shared. I offer it as 'the gist' through my own filter. After the Thrive in the Time of Awakening course is complete, a digital product will be available with access to the audio recordings exactly as THEO delivered them].

1. Electromagnetic Shifts Are Provoking Needed Changes
For over 40 years THEO has been communicating that a powerful shift of energy and consciousness is occurring on our planet. In 2011, we are experiencing increased electro-magnetic energy provoked by strong solar activity from our sun and other forces in our galaxy and universe.

This amp up of energy impacts our solar system (orbits and planetary tilts), our physical environment (volcanoes and earthquakes) our weather (temperature, storms, etc) our emotions (increased sensitivity and intense processing) and our bodies (physical sensations and symptoms).

At one level these are frightening circumstances … however from the larger perspective a powerful, and helpful, reorganization can be observed. A needed realignment and rebalancing in environmental, social, political and economic systems is happening. Challenging to be in the midst of while it is happening, but foundational for what is lining up for the future.

A proper foundation is being mixed and solidified … so enhanced, healthier structures can be confidently built upon it: i.e. internal revolutions with dictatorships (leads to fairer governance), economic recessions (leads to improved global financial systems), nuclear meltdowns (leads to safer/saner forms of energy creation), etc.

2. Common Body Symptoms
THEO further shares that these electro-magnetic energies are intense and they impact our physical bodies and biology. Proper nutrition including minerals is more important than ever, as the arc up in energies depletes our systems. Which can leave us trying to operate with less than what we need to properly function (like a car without adequate fuel or maintenance). We need to keep personal chemistries as balanced as possible.

Different people experience these energies in different ways. Typical symptoms can include feelings of acceleration, speeding up, pressure, frustration at things moving fast and not being able to handle them, irritability, lack of control and anxiety, apprehension and nervousness … in more unbalanced people even paranoia, suicidal thoughts, etc.

On the flip side, we also have greater access to higher emotions — feelings of euphoria, contentment, illumination and calm. A real ‘back and forth’ of emotions as different aspects of our selves encounter the increased energy.

THEO advises that the properties of water are helpful as a calming agent. Whether it’s taking baths and showers. Or being near large bodies of water – like steams, rivers, lakes and oceans. Water helps to balance out the effects of all this intense energy moving through us. Dissipate it and move it out of our personal systems.

3. Take Adult Responsibility for Our Emotional Integration
The meat of the Thrive in the Time of Awakening program is focused on THEO’s “Soul Integration Process”. Similar to shamanic practices like Soul Retrieval or psychological Inner Child Work, it offers a practice to identify and work through our emotional triggers in order to more fully integrate our personality and way of being in the world.

With the ramp up of energy, more and more of us are being emotionally activated and triggered by events in our world and our individual lives. These activations are clues as to where our own personal inner work lies. As we do our own emotional integration work, becoming a master of our emotions and personal energy, we not only help ourselves but also help society and our species overall. We literally help create a shift in evolutionary consciousness.

In previous blog posts I have discussed Soul Integration and more specifically the Orphan Rescue work that facilitates integration: Post 1 Post 2 Post 3. These original blog posts have developed into a revised map, step-by-step written and audio instructions – as well as several recordings of actual client sessions (generous participants who have allowed their Orphan Rescue Session to be recorded to help assist the understanding of others). It has been fascinating to witness these materials being used by class participants, all under THEO’s overall tutelage and with Sheila and Marcus’ co-facilitation.

For me, that main things that I take from this precious work is the importance of growing and anchoring our mature consciousness. Placing our grounded, adult, integrated perspective into the center of our lives (in the CEO position) — not letting the wounded, abandoned, childish aspects of our nature run the show … individually or culturally.

Also, I feel that the more one does Soul Integration and related work … the more one develops compassion for the human experience overall. We become more sensitive to when our orphans are acting out and have more awareness when others are suffering ‘an orphan episode’ too (“orphan” is the term that THEO uses to describe the fragmented parts of ourselves that act out). Over time, less judgment and arrogance occurs and are replaced with increased acceptance and understanding. A good thing for each of us personally and for our world at large.
